Andrew Harper’s Hideaway Report · VP of Technology · 2017 to 2020

Turning around a luxury travel publisher

For a members-only travel guide that had to grow on memberships alone

Hideaway Report had just sold its travel and advertising businesses when I came in as VP of Technology in 2017, and what was left had to grow on memberships alone. Working with CEO Crista Bailey, I rebuilt the engineering team, and together we built a modern data stack with Fishtown Analytics, now dbt Labs, started scoring visitors with machine learning, and paved the way for a 100X increase in the visitor to paid-subscriber conversion rate.

Built with Crista Bailey and the Hideaway Report team

The result

100X

increase in the visitor to paid-subscriber conversion rate.

The short version

Where it stood

Memberships alone

The company had just sold its travel office and its advertising business, and what remained had to grow on memberships.

What we changed

Data every team could see

With Fishtown Analytics, now dbt Labs, we gave every team a view of how a visitor became a member and scored visitors with machine learning, and I rebuilt the engineering team around a culture of sharing the data.

Where it landed

Acquired by TLG

Those changes paved the way for a 100X increase in the visitor to paid-subscriber conversion rate, and TLG acquired Hideaway Report in 2020.

Where it stood

Andrew Harper’s Hideaway Report is a members-only guide to the best hotels and hideaways in the world. When I joined in October 2017, the company had sold its travel office and its advertising business, and the part that remained had to grow on memberships, with a technology team that spent too much of its week on work nobody had planned.

What we changed

We started with the customer journey. I brought in Fishtown Analytics, the team that created dbt and later became dbt Labs, and together we built a modern data stack so every team could see how a visitor became a member. Then we put machine learning to work scoring which visitors were most likely to join.

We tested the paywall and the free guest pass constantly, I led the company through GDPR, and in 2019 we replaced the membership platform and site search the company had been building in-house.

Most of it came down to culture: teams that shared the data, talked to each other and respected the people they were serving. I rebuilt the engineering team around that and hired for it, worked out a shared set of KPIs with the marketing team, and trained people outside engineering to read the visitor data themselves.

The journey every team could see

  1. A visitor arrives
  2. The paywall and the free guest pass, tested constantly
  3. A member

Machine learning scored which visitors were most likely to join.

Where it landed

Modern data practices, a changed company culture, cross-team collaboration and a real respect for the customer journey paved the way for a 100X increase in the visitor to paid-subscriber conversion rate. TLG acquired Hideaway Report in 2020.

How it unfolded

  • Oct 2017 I join as VP of Technology
  • 2018 to 2019 I lead the company through GDPR
  • 2019 A new membership platform and site search
  • 2020 TLG acquires Hideaway Report
